The challenge

A 2,400-SKU outdoor gear store with strong traffic and a checkout that punished it: nine form fields, no express payments, and product pages that took 6.5 seconds on 4G. Analytics showed 71% of carts dying at checkout on mobile.

What was built

    Rebuilt checkout to a two-step flow: address autocomplete, Apple Pay / Google Pay / Shop-style express buttons above the fold, and field count cut from nine to four.

    Product page rebuild with responsive image pipelines, critical CSS and deferred reviews-widget loading, LCP dropped from 6.5s to 0.8s.

    Moved cart/session handling to Redis object caching so the catalog stays fast during sale-day traffic spikes.

    Instrumented every funnel step so the client can see exactly where each percentage point of abandonment lives.

The outcome

Cart abandonment fell 31% in the first full month; mobile conversion went from 1.9% to 3.4%. The store's Black Friday weekend ran at 4x normal traffic with zero downtime, the first year it hadn't crashed.
